we are doing the same we connected all phones in a private switch and used advanced ip scanner and through FTP server we are upgrading with HFA firm ware.
Because these phones are now delivered as SIP there is a tool in the 4K Assistant to enable the flash to HFA. "IPSM" IP Software Manager. Activate in Application Control and it then appears in the Assistant under "Software Management".
Phone must have the Assistant IP set as the DLS address.
The 4K DB must be configured (phones entered in SBCSU)
IPSM should have the latest HFA loadware uploaded.
The phones should have their terminal number set to SBCSU number (use just the SBCSU number, not full E.164), and set the DLS IP in the phone to 4K Assistant.
IPSM will flash the phone to HFA.

question: How do you know if you have the latest version of HFA loadware for the IPSM?
Thanks ! I have been wanting to do this for a few months.. EDITED:: When I launch IPSM, the page comes up but doesn't really give me any options to select...nothing populates within the page.....
You have to upload the loadware manually to IPSM, so you can be sure you won't have the latest versions if you've never done that. Current loadware (general availability) is R4.2.0. IPSM is for CP phones only - won't work with Openstage. Be nice if it did but development wise they seem to mostly look forward not back. You won't see any phones in the inventory unless the phones have been programmed with the Assistant IP as their DLS address.
Oh, that makes sense now!! Doh! Thanks!! Ok, so now I have another issue... I can't seem to override the DLS setting that the phone is pulling from my network... Is there a way to override or change the DLS from the phone's menu?
Well, I changed one of my phones from DHCP to manual, and that let me override the DLS IP on the phone, but it still does not show up in IPSM.... darn it!
Is there anything that needs to be loaded for IPSM to work? The page just opens up and says UPLOAD LOADWARE in blue text, then below and to the left it says "Uploading Loadware, please wait" but nothing else seems to populate. I have one OPenstage phone with the DLS IP set to the IP of assistant.
