1st stacks need to have all units at same code level i.e. BOSS 3.1 or 4.0.
2nd you can upgrade to newest firmware but need to upgrade the software to compatible version - check Nortel web site for switch type and its version fw & sw.
3rd you need to look at the ISVN number of code rev being used - can only upgrade one ISVN level at a time
