Once you specify the Max drive size during the VM creation, can you at a later point increase the allowed max drive size for the server or is it set in stone?
 
You can add an extend to it but cannot increase the Disk size without losing the data.
 
Extending the size of a vmsk can be done with the vmkfstools command

For example, this command will make the VMDK 30 Gigabytes total size.

vmkfstools -X 30G /vmfs/volumes/VOLUMENUMBER/machine.vmdk

It is recommended to use the volume number NOT the datastore name. You will then have to boot the VM to WinPe or the like and run diskpart to extend the volume size.
