Hello all,
I'm managing a 10 people project for a reputed stock exchange and most of the requests are for maintenance work. Documentation plays a big part that goes along with these requests.

My developers though good technical folks run into quality issues with documentation. How do I redress these , especially since I'm on a limited budget with no extra resource to spare.

I developed checklists working with QA folks and get cross-reviews done using these, but these seem to achieve nothing.

To me, the documentation task is simple (though probably demotivating to the team). How do I achieve zero defects on simpler stuff like documentation?

How do we manage quality on projects with limited budgets?

Documentation falls into at least two categories. While there is technical documentation, there should also be a business documentation piece, explaining the business function of the process. In the case of maintenance work, it should be the business reason for the change or enhancement. Also, the person/group doing the testing can assist as well. Make it a team effort.

Have you tried creating basic templates for the team to use?

With regards to checking the documents that are actually produced - set them an accuracy target, and get a member of the team to check a proportion of the documents daily for errors. Johnherman is right - you need the team on your side to combat accuracy issues.

I have embarked on motivating the team on this. They do not have enough business knowledge and that does not help in value adds to the process. I have started developing their business knowledge, though the results of this exercise are yet to be known.

Reading some quality gurus (Deming etc..) I realized the need for building a team's mindset towards quality.
