Changing Icons

I've never changed any desktop icon, but would like to. What software, preferably freeaware, is the easiest to accomplish this with ??? Tried one, but nothing happened.

Right Click on Icon, click properties nad there ia a button to change the Icon. Tell it where the new icon is, and hey presto, the icon is changed.
